Smart Lock Backup Plan for Vacation Rentals: Who Gets Your Guest In at 11 p.m.?

A smart lock removes key handoffs, not lockouts. Batteries die, keypads crack, bolts bind when a door swells in August, and codes sometimes fail to sync after an extension. Then the guest is on your porch with luggage, and the only question is how fast they get in.

I run eight short-term rentals in Alexandria, Virginia. Most backup plans I see have the same hole: there’s a spare key on site, but the only way the guest gets to it is by reaching the host. That’s not a backup plan. That’s a host on call.

A real backup plan has two parts:

  1. Where the spare key lives. The physical layer.
  2. Who gets the guest to it, at any hour. The access layer.

Most hosts have the first part handled. The second is where lockouts turn into three-hour waits and one-star reviews.

Part 1: Where the spare key lives

You need one of these. They’re cheap, and they’re not the hard part.

Lockbox or key safe. A basic over-the-knob box like the Master Lock 5400D lists at $44.92. A Bluetooth model with app-issued temporary codes, like the Master Lock 5440EC, lists at $214.95. Put it out of street view, reachable in the dark, and rotate the code.

The lock’s own key or jumpstart. It depends on the model:

  • Schlage Encode: no jumpstart. Allegion’s support page says the lock relies “solely on their internal AA batteries,” so with dead batteries you “use the mechanical key.”
  • Yale Assure Lock 2: has an exterior 9V jumpstart contact. Keyed versions (model numbers ending in -BL) have a key override; key-free versions (-NR) don’t.
  • igloohome: offline PIN codes are verified at the lock without Wi-Fi. If batteries die, igloohome’s support page lists the included physical keys or a 9V jumpstart.

These help you or your handyman. A guest standing on the porch doesn’t have the key or a 9V battery.

Key-exchange services (Keycafe, KeyNest). A spare key held at a partner shop or smart locker. Keycafe’s public locations cost $9.95 per pickup plus $0.85 per day of storage, or $395 per key per year with unlimited pickups. KeyNest lists UK prices only. These work in dense cities near a location, but the guest has to travel for the key, and they’re built for planned check-ins, not emergencies.

The catch with all three: the guest still needs the lockbox code, the key location or the pickup code. Someone has to verify it’s really your guest and hand it over. Which brings us to the part that matters.

Part 2: Who gets the guest to the key

There are only three answers.

Option A: You

Free, and it works, as long as you answer. At 2 p.m. on a Tuesday, you will. At 11 p.m., on a flight, at your kid’s game, or hiking with no service, you won’t. I learned this the hard way: a late checkout didn’t sync, my guests were locked out for hours, and my phone showed zero bars the whole time.

Real cost: you’re on call 24/7 for every property you own. And when it fails, an after-hours locksmith runs $65–$200 plus a $150–$250 surcharge (HomeAdvisor), on top of refunds and the review.

Option B: A paid person

  • Co-host: Hostaway’s glossary says co-hosts “typically earn 10-30% of the booking revenue.” You’re paying for full operations to cover lockouts.
  • Answering service: Smith.ai’s 24/7 live receptionist plans start at $300 per month for 30 calls ($11.50 per extra call).
  • Virtual assistant: one vendor lists VAs at $8–$10 per hour.
  • Cleaner or neighbor: informal, unpaid or loosely paid, and asleep at 2 a.m. like everyone else.

Real cost: $3,600+ a year for an answering service, or a cut of every booking. And people still sleep, travel, quit and miss texts.

Option C: GrantKey

Disclosure: I built GrantKey after my own lockout.

GrantKey is the access layer, automated. A small engraved sign by the door tells guests to text the property name to the GrantKey number. GrantKey checks the guest’s name and the current time against your live reservation, pulled from your PMS or calendar link. It uses fixed rules, not AI. If they match, it texts the backup key location and code, usually in under a minute. The guest doesn’t need an app, a login or a support line. You get a text afterward, and every decision is logged.

  • Works with any smart lock and any booking channel: Airbnb, Vrbo, direct bookings and anything else in your PMS or calendar.
  • Plugs into your PMS, so verification uses the same reservations you already run on.
  • Never sleeps, never travels, and doesn’t hand a code to someone whose stay ended two hours ago.

Real cost: $9.99 per property per month ($7.99 at 10+ properties), plus $79 one-time setup and $20 per engraved placard. For one property, the first year is about $219.

What it doesn’t do: it needs a spare key on site (Part 1), and it won’t fix a jammed bolt. For true hardware failures, keep a handyman’s number.

Side by side

Access option Available at 11 p.m.? Verifies the guest? Works on every channel? Cost per property, first year
You Only if you answer If you check carefully, half-asleep Yes Free, plus your nights, locksmiths and refunds
Answering service Yes Depends on the script Yes $3,600+ (Smith.ai entry plan)
Co-host Usually not Yes Yes 10–30% of booking revenue
GrantKey Yes, in under a minute Yes, against your live reservation Yes About $219

What I’d recommend

Any number of units: a lockbox with a rotating code at every property, plus GrantKey in front of it. That covers dead batteries, codes that didn’t sync and offline hubs without anyone picking up a phone. Keep a handyman’s number for the rare jammed bolt.

10+ units: same setup at $7.99 per property per month. Your on-call staff then handle only the broken doors, not every dead battery at midnight.

FAQ

What’s the most common cause of a smart lock lockout?

Dead batteries, in my experience. Most locks warn you in the app first, so check battery alerts before every check-in and replace early.

Isn’t a lockbox enough of a backup plan?

A lockbox is where the spare key lives. It’s not a plan by itself, because the guest still needs the code from someone. If that someone is always you, you’re on call. GrantKey verifies the guest against your reservation and sends the code for you.

Should a backup lockbox use a fixed code?

Avoid it if you can. Change the code on a schedule, or use a box that issues temporary codes, so past guests can’t come back.

Does GrantKey work without a lockbox?

No. GrantKey verifies the guest and texts them where the backup key is and its code. You still need a backup key on site.

Stop being the backup plan.

A guest texts the sign by the door, GrantKey checks them against your live reservation, and only a match gets the backup key.
